Overview

Internal debriefs should be conducted after every activation to capture learnings, identify process improvements, and document feedback for future programs. The debrief template provides a structured framework for this review.

Debrief Categories

  1. Planning & Pre-Production — Was the timeline realistic? Were all stakeholders aligned? What would you change about the planning process?
  2. Resourcing — Was the team appropriately staffed? Were freelancers/vendors effective? Any gaps?
  3. Timeline — Were milestones hit? What caused delays? How can we improve workback accuracy?
  4. Budget — Was the budget accurate? Where did we over/under-spend? Any surprises?
  5. Processes — What worked well? What needs improvement? Any new SOPs needed?
  6. Vendors — Performance review of each vendor. Would we rehire? Any issues?
  7. Communication — Internal and client communication effectiveness. Any breakdowns?

Process

  1. Schedule the debrief within 2 weeks of activation end date
  2. Distribute the template to all team members in advance
  3. Each team member fills out their section before the meeting
  4. Facilitate a 60-90 minute debrief meeting
  5. Document action items and assign owners
  6. Share final debrief document with department heads
